An S&OP template brings the numbers for the monthly meeting into one place. This workbook builds them from your forecast, actuals, budget and stock: the full-year outlook (actuals for closed months plus the latest forecast for open months), growth on last year by quarter, the variance to budget, days of stock, and forecast accuracy, bias and forecast value add for every closed month of the financial year.
What's inside the workbook
| Sheet | What it does |
|---|---|
| Start Here | The seven steps, what to paste in each column, and the question each report sheet answers. |
| Settings | The analysis level, the month your financial year starts, whether to report in quantity or value, and the thresholds for accuracy, error contributors, bias, FVA, budget variance and days of stock. |
| Data_Fcst_Actuals, Data_Latest_Fcst, Data_Budget, Data_Stock | The four input sheets: forecast and actuals history for last year and this year to date, the forecast from the current S&OP cycle, the budget for the current year, and the latest stock on hand and in transit. |
| Dashboard | KPI tiles for the outlook, growth, budget variance, accuracy, bias, FVA and days of stock, key insights for the meeting written out in plain sentences, a quarter view, charts and a Product L1 summary. |
| Growth_Outlook | The growth the latest forecast gives for the full year and each quarter: overall, per hierarchy and per combination. |
| Budget_Variance | How far the outlook is from budget, by quarter and for the year, and where the gap is. |
| Stock_Cover | Days of stock, and the categories and combinations below the minimum or above the maximum. |
| Accuracy_FYTD | Forecast accuracy in each closed month of the financial year, overall and per hierarchy. |
| Error_Contributors | The combinations that push the error beyond the threshold, each with a likely driver. |
| Bias_Watchlist | Combinations that are consistently over- or under-forecast, next to the latest forecast and a suggested adjustment. |
| FVA_Analysis | Whether overrides improve on the statistical forecast, and where they don't. |
| Combination_Detail | Every KPI per combination in one filterable table. |
| Guidelines | Definitions, formulas, how to prepare the data, how to use the report in the S&OP cycle, and troubleshooting. |

How to use the S&OP template
- Unzip the download and enable macros. The report is built by macros, which need Excel for Windows. If Excel shows a yellow bar, click Enable Content. If it shows a red "blocked" bar, close the file, right-click it, choose Properties, tick Unblock and reopen.
- Set the level and the financial year on Settings: Item, Item-Location, Item-Channel or Item-Location-Channel, and the month your year starts. Check the thresholds for accuracy, bias, budget tolerance and days of stock.
- Paste history into Data_Fcst_Actuals: actuals and the forecast as frozen at your reporting lag, for at least last year and this year to date. Add the statistical forecast to switch on forecast value add.
- Paste the current cycle's forecast into Data_Latest_Fcst, covering every month to the end of the financial year, and a few months beyond for days of stock.
- Paste the budget into Data_Budget, by item, or by hierarchy if you budget above item level.
- Paste the latest stock into Data_Stock: on hand, and in transit if you want it counted.
- Click Refresh Report and take the Dashboard into the meeting. Use the report sheets to drill into anything the key insights raise.
Where the report fits in the monthly S&OP cycle
| Step | What happens | Sheet |
|---|---|---|
| Data gathering | Paste the closed month's actuals, the frozen lag forecast and the latest stock, then refresh. | Data sheets |
| Demand review | Agree last month's accuracy, work the error contributors from the top, and apply the bias and FVA findings to the new forecast. | Accuracy_FYTD, Error_Contributors, Bias_Watchlist, FVA_Analysis |
| After consensus | Paste the final forecast and refresh to see where the year will land. | Growth_Outlook, Budget_Variance |
| Supply review | Check the categories and combinations below the days-of-stock minimum, and the excess stock. | Stock_Cover |
| Pre-S&OP and executive S&OP | Review the outlook against last year and the budget, the quarter view and the accuracy trend, and agree how to close the gaps. | Dashboard |
How the template calculates the report
By default, daily demand is the latest forecast for the next three months, so days of stock is forward cover; Settings can switch it to actual sales. Stock is on hand plus in transit if you switch that on. Accuracy is measured on the lag forecast for every closed month of the financial year, with errors calculated per combination before they are added up, so an over-forecast in one place can't cancel an under-forecast in another.
When a spreadsheet S&OP stops being enough
A workbook like this is a good way to bring one set of numbers to the S&OP meeting. It gets hard to maintain when several people edit the same file before the meeting, when supply has to be checked against real bills of materials, or when the report has to be rebuilt every time the forecast changes.
Planamind builds the plan from SKU level: the forecast feeds a daily supply simulation and MRP, and the plan flows into a gross-profit P&L and a revenue bridge against your AOP (volume, price and mix). Ana's Monthly Review commentary explains what changed and where to intervene, and comments, tasks and reason codes keep the actions from each meeting attached to the plan. Planamind does not model finite production capacity. See S&OP collaboration & reporting.
Frequently asked questions
Is the S&OP template free?
Yes. Fill in the short form and the file downloads immediately. It includes sample data so you can see how it works first.
Why is it a macro-enabled workbook in a zip file?
The report is rebuilt from your data by macros when you click Refresh Report, so the file is an .xlsm. Unzip it, open it in Excel for Windows and click Enable Content. The macros don't run in Excel for Mac, Excel for the web or Google Sheets.
What is the difference between S&OP and demand planning?
Demand planning produces the forecast. S&OP is the monthly process that takes that forecast, checks it against supply and the financial plan, and gets the leadership team to agree one plan and the decisions needed to deliver it.
Does the template include a supply or capacity plan?
No. It reports the demand side of S&OP: the outlook, growth, the gap to budget, stock cover and forecast quality. Supply appears as days of stock, not as a production or capacity plan.
Can I report in value?
Yes. Set Report in to Value on the Settings sheet. The workbook multiplies quantities by the unit price you paste, and uses the budget value when you provide one.
What if we budget above item level?
Leave the item code blank in Data_Budget and fill in the hierarchy. That budget is included in the totals and hierarchy roll-ups, but can't be shown per combination.
